"Không phải việc của tôi" - Hành trình 3 năm

Ăn theo bài viết "Không phải việc của tôi" mình cũng chia sẻ kinh nghiệm 3 năm gần đây nhất làm việc với tinh thần "Không phải việc của tôi" và kết quả hoàn toàn trái ngược (theo tôi nghĩ là vậy).

3 năm trước tôi bước vào ngành TMDT sôi động và nhiều quyến rủ với vị trí Product Manager ở 1 công ty to to trong ngành. Trong 3 tháng đầu tiên những tưởng sẽ được đem những kinh nghiệm học hỏi trong 1 khách sạn 5 sao be bé ở Sài Gòn mà áp dụng vào 1 sp thuần Việt.

Mặc dù chả có tí kiến thức gì về BA hay Product nhưng tôi từng bước 1 mò mẩm, học hỏi và cũng ra được cái gọi là qui trình (process), workflow, bussiness model của ngành. Rồi đùng 1 cái thị trường của công ty đang kinh doanh phát đạt bị rúng động vì những cơ chấn động từ đối thủ xyz đã làm cho doanh thu bị tụt giảm 30%. Thế là dự án của tui chỉ mới build 3 tháng (có thể launching) bị pending vô thời hạn.

Thử hỏi nếu bạn về để build 1 dự án về du lịch vì cái kiến thức không phải ai cũng có giờ thì nó pending không biết đến khi nào. Trong 1 tuần đó, tôi vô cùng hoang mang nên đi apply vài 3 công ty và cũng có vài cái offer hòm hòm. Nhưng nghĩ mình đã đến đây thì cũng phải làm cái gì đó ra trò trống. Thế là với tinh thần "Không phải việc của tôi", tôi bước vào phòng CEO và nói "anh có việc gì cho em làm không? Code cũng được Test cũng được chứ ngồi không vậy chán quá"

Quá bất ngờ với đề nghị của tôi, anh CEO hào hứng và nói "Anh thích tính cách này của em. Để anh bố trí". Và thế là tôi được đều qua 1 công ty 8 năm tuổi của anh, công ty này cũng có danh có phận trong ngành TMDT.

Với nhiệm vụ là hỗ trợ bộ phận kế toán trong quá trình chuyển đổi phần mềm kế toán và nghiên cứu cải thiện quy trình cùng những đề xuất để tăng lượng khách hàng. Ta nói trước giờ mình có hiểu gì về Kế Toán đâu mà cũng phải đi họp với Kế Toán và công ty cung cấp phần mềm.

Sau vài bữa họp cùng với tìm tòi, hỏi han thì cũng hiểu được vài từ ngữ chuyên môn (hoan hô tinh thần "Không phải việc của tôi"). Bên cạnh đó còn ngồi kế 1 bé làm Marketing, bé lại hỏi han vài thứ từ GA, rồi thì SEO và kết quả là SEO website không lên từ khóa mà cái blog tui lại lên cái từ khóa cần thiết =))

Sau 2 tháng ngồi ở công ty 8 năm tuổi cùng vài đề xuất không được duyệt cùng với việc chuyển đổi phần mềm kế toán hoàn tất giai đoạn cơ bản, thì dự án của tôi được start lại.

Ngay khi được lệnh start lại dự án, tôi lao vào làm việc với Tech để hoàn chỉnh những phần còn dang dở. Đồng thời cũng bày ra được vài cái theo lý thuyết gọi là Product Road Map thì tôi được yêu cầu làm Business Plan + Marketing Plan.

OMG, mình là thằng Technical mà, sao có thể làm được cái này. Nhưng lại với tinh thần "Không phải việc của tôi" tôi lao đầu vào làm Business Plan + Marketing Plan cùng 2 cộng sự: 1 là trợ lý của CEO, 2 là Sale Manager của công ty cử qua. Ta nói trong 1 tháng xài quần 3 đứa ngồi trong 1 cái phòng, tìm hiểu ngành, tìm hiểu đối thủ, ăn nằm đủ kiểu thì cái business plan cũng ra đời. Tới thời điểm đó tôi lại học được 1 cái nữa đó là làm P&L tức Profit & Loss (khi đó mình ngu ngu nên chỉ gọi là bảng Thu&Chi).

Xong bảng P&L rồi thì tạm gọi là được duyệt, lại tiếp tục tới hạng mục thiết kế logo. Tôi lại được yêu cầu tìm người thiết kế logo cho sản phẩm, lại tinh thần "Không phải việc của tôi" lại lao vào tìm người thiết kế rồi thì nhờ designer trong công ty làm vài cái. Cuối cùng không được duyệt cái nào, nên tui đành để đó chờ gió cuốn đi.

Lúc này đã tới giai đoạn tuyển dụng, lúc này thì bạn trợ lý của CEO bộc lộ được 1 khả năng phi thường đó là săn người của đối thủ. Ta nói không biết bằng cách nào mà bạn ý đã săn được 1 bạn top sale của đối thủ (sao này mới biết nó không phải thằng). Sau đó thì hàng loạt nhân sự được tuyển vào, và tôi lại tập trung vào chuyên môn Product của mình.

Thời điểm launching đã điểm, mà cái logo lại chưa được duyệt thế là tôi lại phát huy cái tinh thần "Không phải việc của tôi", chọn đại 1 cái logo và đưa nó lên site. Đồng thời chính thức launching website =))

PHP Driver vs Mongodb: Can not working (WAMP)



This is the first time i have installed php driver with mongodb. It make me frustrated but the problem is solved. There are 2 errors message in php_error_log i have found:

  1. 'php_mongo.dll' - The specified module could not be found.
  2. PHP Warning:  PHP Startup: mongo: Unable to initialize module.......These options need to match

The first message mean: your php driver is not correct version with mongodb. How to know the correct version? When you download a bulk of files php driver, all the file will like this:


  • php_mongo-1.5.7-5.4-vc9.dll
  • php_mongo-1.5.7-5.4-vc9-nts.dll
  • php_mongo-1.5.7-5.4-vc9-x86_64.dll
  • php_mongo-1.5.7-5.4-vc9-nts-x86_64.dll


Number "1.5.7" is the version of php driver, we don't need care about it. Next "5.4" is php version on your computer, "vc9" i guess it is build in version of php driver. The last but not least "nts" is "none theard safe", you can check your php is "thread safe" or "none thread safe" but check php[x].exe if it is "php5ts.exe" it is "thread safe" and vice versa.

So pick the correct file to install, and if you see the second message you need to try another "vc".

Business Requirements Document: A High-level Review

Many businesses have a process in place to assist with project management and implementation. One opportunity for improvement involves making reasonable estimates of how big a project is and how much it is going to cost. There are many different names for tools used with this process: business needs specification, requirements specification or, simply, business requirements. Business requirements are the critical activities of an enterprise that must be performed to meet the organizational objective(s) while remaining solution independent.

A business requirements document (BRD) details the business solution for a project including the documentation of customer needs and expectations. If an initiative intends to modify existing (or introduce new) hardware/software, a new BRD should be created. The BRD process can be incorporated within a Six Sigma DMAIC (Define, Measure, Analyze, Improve, Control) culture.
The most common objectives of the BRD are:
  • To gain agreement with stakeholders
  • To provide a foundation to communicate to a technology service provider what the solution needs to do to satisfy the customer’s and business’ needs
  • To provide input into the next phase for this project
  • To describe what not how the customer/business needs will be met by the solution
The BRD is important because it is the foundation for all subsequent project deliverables, describing what inputs and outputs are associated with each process function. The process function delivers CTQs (critical to quality). CTQs deliver the voice of customer (VOC). The BRD describes what the system would look like from a business perspective.

The BRD distinguishes between the business solution and the technical solution. When examining the business solution the BRD should answer the question, “What does the business want to do?” For example, the business wants to serve 100 bottles of red wine each night during a three-day conference and the wine must be 57 degrees Fahrenheit when poured. The technical solution should support the business solution. For example, the company would need a wine grotto or refrigeration storage unit capable of holding 300+ bottles operating between 48 and 52 degrees Fahrenheit.

  1. Khi tham gia vào 1 ngành đã có nhiều đối thủ, việc đầu tiên chúng ta nên làm là bắt chước những gì họ làm "Đúng".
  2. Phải tìm hiểu đối thủ ở nhiều khia cạnh: khách hàng, chiến lược thị trường, vận hành, marketing, phương thức quản lý, hệ thống, v.v....
  3. Làm marketing phải hiểu rõ nó bao gồm: quảng cáo, PR, Branding. 
  4. Chạy marketing thì phải có mục tiêu rõ ràng: khách là ai? Bán cái gì? Tại sao? Budget chạy bao nhiêu? Thời gian bao lâu? Đạt được cái gì?
  5. Phải biết kết nối giữa các bộ phận khác nhau, thông tin luôn thông suốt giữa các bộ phận. Tránh hiện tượng bp này chạy mà bp kia chả biết
  6. Thông tin truyền từ trên xuống và từ dưới lên phải thông suốt, không được tắt ở bất cứ đâu nhằm tránh việc lạm quyền và hạn chế nhận những góp ý hay từ cấp dưới.
  7. Luôn tạo động lực để sáng tạo, lắng nghe ý kiến từ mọi cấp vì không phải lúc nào cấp cao cũng hay cũng đúng.
  8. Làm rõ vai trò và trách nhiệm của từng người trong dây chuyền vận hành, tránh chồng chéo vai trò và trách nhiệm.
  9. Tất cả vận hành đều phải được lên chính sách, quy trình và hệ thống rõ ràng.
  10. Thường xuyên tổ chức các cuộc họp định kì để các bộ phận cập nhật thông tin lẫn nhau. Cả tốt và xấu đều phải được khuyến khích nói.
  11. Trong giao tiếp giữa mọi người trong tổ chức chỉ nên nói về công việc, trách la mắng về công việc. Tránh những câu nói đụng đến cá nhân của mỗi người.
  12. Luôn động viên mọi người bằng các phần thưởng hoặc khen ngợi. "Con thỏ và củ cà rốt"
  13. Khi có mâu thuẫn xảy ra phải nói chuyện trực tiếp và có cấp trên để phán quyết. Tránh việc nói xấu sau lưng.
  14. Không nên xây dựng những cái quá lớn quá lâu rồi mới đưa vào sử dụng vì chưa chắc gì sau khi làm xong nó còn phụ hợp nữa. Hãy làm những cái bé và thay đổi nó theo thời gian.
  15. Xây dựng 1 bảng báo cáo chi tiết đến từng đơn hàng, đến từng ngày.
  16. Làm cho nhân viên gần gủi nhưng cũng phải nghiêm khắc khi sai phạm hay đưa ra quyết định.
  17. Quyết định có thể sai nhưng phải dũng cảm quyết định, theo dõi nó thường xuyên, phát hiện đó là quyết định sai càng sớm càng tốt và đối mặt với nó khi đó là quyết định sai.
  18. Đối thủ cũng là bạn, hãy tìm cách tiếp cận học hỏi họ nhưng cũng nên giữ khoảng cách để không tiết lộ thông tin về chiến lược.
  19. Làm có thể sai hay đúng nhưng không làm thì 100% là sai.
